This study aims to analyze: (1) the brown sugar raw material procurement subsystem, (2) production performance and profit, (3) production and sales costs, (4) marketing subsystem, (5) supporting service subsystem in the brown sugar agroindustry. This study was conducted in Pujorahayu Village, Pesawaran Regency using a case study method. The study was conducted in December 2024- February 2025 involving the owners of the brown sugar agroindustry, namely Mr. Kastono and Mrs. Parsih as respondents. The data were analyzed using the 6T analysis method, production performance, profit, production costs with the full costing method, sales costs, marketing channels, and supporting services. The results of this study indicate that the procurement of brown sugar raw materials for these two agroindustries has met the 6T criteria with an accuracy of 81% and 71% respectively. Production performance in this agroindustry includes labor productivity according to the number of labor hours used and the output produced. The quality of the raw materials received does not comply with the Indonesian National Standard (SNI 01-6237-2000). The delivery speed of these two agro- industries is different because the distance from the source of raw materials to the brown sugar agro-industry is different. The cost of production obtained by Mr. Kastono's agro-industry for original brown sugar Rp11,453,577.67 and the cost of production of mixed brown sugar is Rp150,348,327.67 while the cost of production of mixed brown sugar in Mrs. Parsih's agro-industry is Rp54,836,127.83 with the selling price set by these two agro-industries for original brown sugar products of Rp15,000/kg while the selling price of mixed brown sugar products is Rp155,000- 157,000/box. The profit obtained by Mr. Kastono's agro-industry per cycle for both original and mixed brown sugar is Rp6,912,094.66 and Mrs. Parsih's brown sugar agro-industry makes a profit of Rp2,358,872.17 per cycle. Brown sugar marketing uses direct and indirect channels. Supporting services for the brown sugar business are banking and non-bank financial institutions, transportation facilities and information and communication technology. Keywords: agroindustry, brown sugar, production cost, profit Penelitian ini bertujuan untuk menganalisis: (1) subsistem pengadaan bahan baku gula merah, (2) kinerja produksi dan keuntungan, (3) harga pokok produksi dan penjualan, (4) subsistem pemasaran, (5) subsistem jasa layanan pendukung pada agroindustri gula merah. Penelitian ini dilakukan di Desa Pujorahayu Kabupaten Pesawaran dengan menggunakan metode studi kasus. Penelitian dilakukan pada bulan Desember 2024-Februari 2025 dengan melibatkan pemilik agroindustri gula merah yaitu Bapak Kastono dan Ibu Parsih sebagai responden. Data dianalisis menggunakan metode analisis 6T, kinerja produksi, keuntungan, harga pokok produksi dengan metode full costing, harga pokok penjualan, saluran pemasaran, dan jasa layanan pendukung. Hasil penelitian ini menunjukkan bahwa pengadaan bahan baku gula merah kedua agroindustri ini telah memenuhi kriteria 6T dengan masing-masing ketepatan sebesar 81% dan 71%. Kinerja produksi pada agroindustri ini mencakup produktivitas tenaga kerja sesuai dengan jumlah jam tenaga kerja yang digunakan dan output yang dihasilkan. Kualitas bahan baku yang diterima belum sesuai dengan Standar Nasional Indonesia (SNI 01-6237-2000). Kecepatan pengiriman yang dilakukan kedua agroindustri ini berbeda karena jarak tempuh dari sumber bahan baku ke agroindustri gula merah berbeda. Harga pokok produksi yang diperoleh agroindustri Bapak Kastono pada gula merah asli sebesar Rp11.453.577,67 dan harga pokok produksi gula merah campuran sebesar Rp150.348.327,67 sedangkan harga pokok produksi gula merah campuran pada agroindustri Ibu Parsih sebesar Rp54.836.127,83 dengan harga jual yang ditetapkan kedua agroindustri ini untuk produk gula merah asli Rp15.000/kg sedangkan harga jual produk gula merah campuran sebesar Rp155.000-157.000/kotak. Keuntungan yang diperoleh agroindustri Bapak Kastono per siklus baik pada gula merah asli dna campuran sebesar Rp6.912.094,66 dan agroindustri gula merah Ibu Parsih memperoleh keuntungan sebesar Rp2.358.872,17 per siklus. Pemasaran gula merah menggunakan saluran langsung dan tidak langsung. Jasa layanan pendukung usaha gula merah adalah lembaga keuangan bank dan non bank, sarana transportasi dan teknologi informasi dan komunikasi.
